The math is straightforward:
monthly_rooms_sold = rooms × occupancy% × 30 days monthly_room_revenue = monthly_rooms_sold × ADR monthly_OTA_revenue = monthly_room_revenue × OTA_share% monthly_commission = monthly_OTA_revenue × commission_rate% annual_commission = monthly_commission × 12 recoverable = annual_commission × 30% (shift-to-direct assumption)
The 30% direct-shift assumption is conservative — it's the median we see for independent hotels in the first 6-12 months after launching a real direct-booking strategy. Properties with strong execution shift 40-50% in the same window.
